The challenge
After a re-org, Visa's Auckland product team was at an inflection point. New Directors of Product were first-time people managers navigating Visa's wider organisation. Technical PMs were deep subject-matter experts who needed to expand beyond the backlog into strategic, cross-functional leadership. Nine structured discovery interviews surfaced consistent gaps: delivery pressure over discovery, roadmaps driven by business pressure rather than validated insight, no shared definition of 'good', and PMs in order-taking mode.
How we worked
Phase 1 (2024): A bespoke two-day intensive for Directors of Product and Technical PMs — product strategy, leadership communication, stakeholder alignment — grounded in Visa's real challenges and followed by monthly coaching. Phase 2 (2025–26): An embedded Product Team Accelerator combining capability uplift, AI-enabled workflows, hands-on coaching, and pilot product teams, with a 30+ dimension skills assessment and monthly live sessions.
The outcome
By mid-2026, the Auckland team had become one of the most AI-progressive product teams at Visa globally. They built agentic workflows using Claude, GitHub, and VS Code to reverse-engineer a 200-repo, 8-million-line legacy platform. Visa's executive leadership greenlit a full rebuild of their flagship enterprise product — the Auckland team was held up as the model for the entire organisation. The reason: two years of investing in the fundamentals.
