The challenge

EROAD is a transport tech company operating across NZ, Australia, and North America. After rapid growth, the product and design team had stalled in execution mode: PMs acting as order-takers, not product leaders; no shared definition of great product practice; discovery inconsistent — jumping to solutions without validating problems; commercial thinking weak with business cases rarely built; only 32% of quarterly commitments delivered; 60+ asks per planning cycle with no clear prioritisation framework.

How we worked

Colab designed and delivered a bespoke 9-month Product Team Accelerator built around EROAD's real operating context. Cross-functional — product and design learned together. Shifted to 3-hour sessions for deeper practice. Monthly live sessions with between-session coaching and champion 1:1s. 30+ dimension skills assessment at start and end of programme. AI workflow activation built directly into sessions — real prompts, real tools. Curriculum covered: discovery and problem validation, opportunity solution trees, storytelling and stakeholder influence, planning and outcome thinking, and strategy to ROI.

The outcome

By programme end, every capability dimension had transformed. PMs moved from order-takers to strategic owners. Discovery was embedded as a team habit. Business cases became standard practice. AI was woven into daily workflows, with product updates created 12× faster. The rest of the business started noticing — other departments commenting that product was showing up differently.
